In the most advanced companies, however, it raises a more challenging question: What is that time worth when it is given back to the teams?

For a long time, productivity had an almost mechanical definition: producing more, faster, with fewer resources. This equation worked well for factories, assembly lines, and the metrics inherited from the industrialization of the service sector. The arrival of artificial intelligence in offices is upending this paradigm. Not because it speeds everything up—it already does—but because it makes that acceleration an insufficient indicator of value.

Initial applications, however, remain modest. In most organizations, AI is still limited to individual tasks: summarizing a meeting, drafting a memo, preparing a brief, or condensing a document. These benefits are real, but they remain fragmented. They improve the work experience without transforming the company’s structure. The shift begins when AI stops being a personal assistant and becomes a cross-functional system capable of connecting teams, data, processes, and decisions.

This is where the gap widens. Some companies pile on experiments, expand their teams, and accumulate pilot projects. Others build an architecture. The difference lies less in technical sophistication than in the clarity of their intent. The most mature organizations don’t just ask, “How many minutes have we saved?” They ask, “Which business outcome have we improved?”

The Trap of Immediate Gains

Automating a repetitive task gives an immediate sense of progress. A form processed faster, a call avoided, a response generated in a matter of seconds: the benefit is clear. But a company can speed up a bad process without making it better. It can also produce more content, more reports, and more recommendations without generating any greater insight.

The risk is well known: machines do not always eliminate complexity; they merely shift it. The proliferation of poorly coordinated agents can create a new cognitive burden. Employees must then figure out which agent to use, in what context, with what data, and according to which validation rule. The promised efficiency turns into a new form of distraction.

The other hidden cost is economic. The consumption of models, queries, tokens, and infrastructure requires a level of discipline that is still not well understood. In the old world of software, the marginal cost of use remained relatively predictable. With generative AI, each interaction can have a variable cost. Productivity is therefore no longer measured solely by time saved, but by the ratio of value produced to resources consumed and the quality achieved.

Humans aren’t disappearing—they’re shifting roles

Public debate still too often pits humans against machines. In forward-thinking companies, the line between the two is much more nuanced. Certain tasks naturally fall to systems: searching through massive databases, optimizing, categorizing, detecting, and synthesizing. Others remain the domain of humans: interpreting ambiguity, building relationships, exercising judgment, and making decisions in the face of uncertainty.

This distinction becomes strategic in sectors where experience is part of the value proposition. In private banking, hospitality, and the luxury sector, automating customer interactions can erode the very foundation of trust. Conversely, in certain standardized services, AI can offer greater availability, personalization, and speed than traditional models. The question, therefore, is not what can be automated, but what we are willing to delegate without compromising the brand promise.

This distinction is essential. A fashion house, a bank, or a hotel does not choose AI solely to improve its profit margins. It also chooses what it wants to preserve. Automation then becomes an editorial decision: it reveals what the organization considers replaceable and what it deems irreplaceable.

The Details

At AXA, the top 200 executives completed a specialized training program focused on AI and data. The group also reports having trained 30,000 employees in generative AI. This decision is more than just an HR program: it signals that adoption cannot be delegated to technical teams. A transformation of this nature begins when the executive committee agrees to learn before asking others to implement.

The new metric: results, quality, and attention

Traditional metrics aren’t going away. Revenue per employee, customer satisfaction, time to market, and resolution rates remain useful. But they are no longer enough. AI requires the introduction of more qualitative metrics: the relevance of decisions, the ability to collaborate across teams, the speed of learning, the quality of trade-offs, and the ability to avoid unnecessary production.

This may be the most delicate point. AI makes production abundant. It therefore makes attention scarcer. The augmented office doesn’t need to produce ten times as many documents; it needs to better select which ones deserve to exist. True productivity no longer lies in the volume produced, but in the ability to transform that volume into sound decisions.

This is a profound cultural shift. Companies have long rewarded visible activity: meetings, deliverables, presentations, messages, and reporting. AI can amplify this “work charade.” It can also expose it. If a memo can be produced in thirty seconds, its value no longer comes from its mere existence, but from the thought it contains.

Training is no longer about supporting; it’s about managing.

Training thus becomes a governance issue. It is not a series of modules designed to reassure teams, but rather a prerequisite for effective management. Employees must learn to question systems, verify results, understand limitations, and document their decisions. Managers, for their part, must learn to redefine roles.

The desired candidate profiles are already changing: curiosity, agility, comfort with AI, the ability to experiment quickly, but also sound judgment. Recent graduates sometimes arrive with a natural familiarity with these methods. Experienced professionals bring knowledge of the business, clients, risks, and trade-offs. Value comes from this combination, not from replacing one generation with another.

The challenge, then, is not to create organizations that are obsessed with their own employees, but rather companies capable of thinking alongside them without relinquishing control over decision-making. This is a new discipline: knowing how to delegate execution without delegating judgment.

Increased productivity will not belong to the companies that have produced the fastest. It will belong to those that have learned to slow down at the right moments.

Artificial intelligence promised to save time.
